Both sound recording and film recording existed since 19th century but sound films couldn't come till late 1920s. Why?

Couldn't they record sound and film seperately and play them together, therefore it would be a sound film?

Because back then you had to stick a microphone up close to mouth to get a decent record. Then if you tried overlaying it was hard to get lip movement to match

Alfred Hitchcock's 1929 sound film for instance. Sound is added to the film after scenes were shot. They wouldn't record the conversations when they were acting.

What I dont understand is how this couldn't be done before late 20s.
