What grace period do you give friends when booking a trip before you pull the trigger and just book it on your own?

Everyone says they want to come, but no one is booking flights yet, this would be the end of February, I don't want hotels to sell out. They all expressed interest in December, I booked my flight last week, haven't booked hotels yet. What would you do? I am going either way! :)

I would’ve booked everything for myself by mid January at the latest. If everyone else wants to leave it until the last minute, then they can sort their own accommodation and travel.
