You can't change her, it must be her choise to do so. Show her your friendship and appreciate her as a person. Feeling loved and accepted motivates you into becoming a better person. Also having someone else as a role model. Having said all that, here are some ideas:
-You can tell her you want a friend to go to the gym/running together and it would be cool if she wanted to.
-Tell her you read an awesome book/webpage/youtube channel about proper nutrition and you learned new stuff that made you change the way you eat, and you thought she might like it as well.
- Ask her where she shops clothes from. She 'll probably complain that she can'tfind stuff in her size at some point. Usually having extra weight makes it difficult to find clothes, sadly.

Maybe offer to work out with her. Go to the gym together. It'll b fun and motivating AND she'll benefit from it.
I've tried that before; it doesn't work. The desire to make a change has to come from her. In this post-feminine society, any guy who mentions a woman's weight (even if it's in the context of offering to be supportive and helpful) is automatically a douchebag and a cruel, heartless bastard. I would just avoid the subject entirely.
