I work with a friend and things have been getting worse?

So I have been working with this friend for about 2 years now and lately I have been picking up his slack and other employees are getting sick of attitude and I have tried to tell him to fix it multiple times and he trys to tell me it's not him but the others. And at this point in time I get told by the others he is leaving things for me to work on and I know his home situation isent good right now hell I was in a bad home situation these past 3 months so I get where he is coming from but at this point I am getting complaints from people who are considered my best coworkers and they are fed up with him I know I can't defend him or anything but I don't know what I should do he is my friend but it's getting to the point to where I feel like he needs to find a new job or he may get fired how do I tell him. To get his shit together or he is fucked nicely with out hurting the relationship
